Start with capacities, services and exclusions
Draw the structure before building a spreadsheet. Identify the family principals, household or personal support, family-office employer, fund manager, VCC, each sub-fund and external service companies. Then list the services actually performed, such as investment research, trade support, finance, governance coordination, reporting, administration oversight, philanthropy support and personal logistics. The same employee may work across several capacities, but a job title does not determine who received the service. The record should show the requesting capacity, beneficiary, deliverable and authority for the work.

Write exclusions explicitly. Personal travel, household administration, private events and other non-fund activity should not enter the VCC allocation merely because the employee sits in the family office. Equally, genuine work for a manager or VCC should not disappear into an undifferentiated family cost centre. Clear capacity labels make approval, confidentiality, conflicts and record access easier. They also give tax and legal advisers a factual operating record without asking the finance team to reach conclusions outside its remit.

Select drivers that reflect the service received. Directly attributable work should be charged directly where the arrangement permits. Shared work may use time records, user counts, transactions, assets serviced, floor area, licences or another observable driver. Review the model when staff, mandates, sub-funds, office arrangements, systems or family needs change. A driver that was reasonable for a stable team may become misleading after a launch or restructuring. Can a family-office employee support both the family and a VCC?
Operationally, shared work can occur, but capacities, authority, confidentiality, conflicts, employment arrangements and service agreements need to be clear. Record which capacity requested and received each service rather than allocating solely from the employee title.
Is time recording always the best allocation driver?
No. Time can fit labour-intensive services, while users, transactions, licences or another observable measure may better reflect shared resources. Choose the driver before results are known and document why it follows service consumption.
Should personal family tasks be charged to the VCC?
They should be kept outside VCC allocation records unless qualified advice and the actual arrangements establish a valid basis, which should not be assumed. Use separate work codes and preserve the boundary between personal and fund activity.
Who should approve the allocation?
Use the authority in the relevant agreements and governance. Separate service confirmation, calculation review and approval where practical, especially when one person works for or influences both the charging and receiving capacities.
